Most people arrive here having already seen the method work twice on their own material — once free, and once through an hour of their own context and two rounds of arguing with what came back — and both times from a single vantage point. This is the same work with your people in it. You can carry the Draft in and develop it further, and find out what other people's context does to a picture one person made: what was missing, what turns out to be contested, what nobody else recognises. Or you can set the Draft aside and start from the organisation itself. Either way, the situation gets described clearly enough that people recognise themselves in it, and then everyone the question touches — fifteen people or two hundred, depending on what is being asked — says what they actually know, in confidence, through several routes so each person chooses how much to risk. All of it is held together and returned to them to argue with before anyone in charge sees it. That order matters, because a picture shown upward first becomes an executive fact before the people in it can answer for it. Sometimes what comes out is a shared picture of what is true. Sometimes the work starts at the ambition instead, and the question is whether anyone else wants it and what would have to change for it to be possible. Where there is a reason for it, leadership answers first and separately so the two can be compared, though that is a choice made for a purpose rather than how this always runs. It ends the same way: a picture your own people have corrected, a direction they recognise as theirs, every theme that came up answered with an owner and a date, and a first move already made. Most organisations find the second question arrives before the first one is finished. Scoped with you, because no two have been the same.
